What is an AI pull request review checklist?

An AI pull request review checklist is a repeatable set of evidence checks that a reviewer uses before merging machine-generated or machine-assisted code. The checklist maps every major change to a spec or ticket, requires passing tests, records security and policy results, and states how the change will roll out.

B2B startups need this because AI-generated diffs are often larger than a human would write in one sitting. Reviewers cannot rely on informal reading. They need a short path from 'what was requested' to 'what is safe to ship'.

Why review quality breaks when AI writes the diff

Traditional review assumes the author can explain every decision in the room. AI-assisted work often arrives as a complete patch with implicit choices about APIs, data access, and error handling. The reviewer then spends time reconstructing intent instead of judging risk.

A written checklist makes that reconstruction unnecessary. It also creates a delivery record that later security reviews can read without asking engineering to replay the conversation.

Checklist before merge

Confirm requirement alignment: every major change maps to a ticket or spec outcome, including what is explicitly out of scope.

Validate test evidence: unit, integration, and regression checks should pass with links to results, not a verbal 'it worked locally'.

Run security and policy gates: dependency scan, secret detection, and access-control impact checks should be present on the pull request.

Review rollout safety: feature flags, monitoring, and a rollback plan should be explicit before merge, especially for customer-facing or data-path changes.

How to run the checklist without slowing the team

Put the checklist in the pull request template so authors fill evidence while the work is fresh. Reviewers then inspect facts instead of debating style.

Automate the parts that are already mechanical: required status checks, secret scanning, and policy gates. Reserve human time for product intent, data risk, and rollback judgment.

Keep the checklist short. Four evidence groups are enough for most B2B teams. Extra items that nobody can prove get ignored.

What mature teams automate

Teams that review AI work well attach checklist evidence in pull request comments so a second reviewer can inspect the same facts later.

That record also helps enterprise buyers. Procurement questions about change management are easier when every production change already has tests, approvals, and policy outcomes attached.
