Which KPIs matter for autonomous SDLC teams?

The useful KPIs for autonomous software delivery are change failure rate, rollback frequency, lead time from approved spec to production, review effort per merged pull request, and model plus infrastructure cost per shipped change.

Those measures track quality, flow, supervision burden, and efficiency. They stay useful when agents write more of the code because they judge the system, not the volume of generated text.

Avoid vanity metrics

Lines of code and raw output volume do not tell you if delivery is healthy. Autonomous systems can generate a large patch that still fails in production or requires a long human cleanup.

Track what impacts customer experience and operational stability. If a metric cannot change a policy, a guardrail, or a model-routing decision, drop it from the weekly review.

Recommended KPI set

Change failure rate and rollback frequency monitor quality. Use the same definitions the team already trusts, such as a production change that needs a hotfix or revert.

Lead time from approved spec to production monitors flow. Start the clock when the spec is accepted, not when the first commit appears, so planning delays stay visible.

Review effort per merged pull request monitors supervision burden. Minutes of human review, or number of review rounds, show whether agents reduced babysitting or only moved it.

Model and infrastructure cost per shipped change monitors efficiency. Cost that is not tied to a shipped outcome hides budget drift.

How this set relates to DORA metrics

DORA research popularized deployment frequency, lead time for changes, change failure rate, and time to restore service as a balanced view of software delivery. Autonomous teams can keep those four and add supervision and cost.

The extra two matter because agents change the shape of work. A team can deploy often and still spend most of the week reviewing AI diffs or overspending on models.

How to use these KPIs

Review metrics weekly at team level and monthly at leadership level. Use trend changes to adjust policies, model routing, and guardrails.

Do not use these metrics as individual performance scores. They describe the delivery system. Personal scoreboards push people to hide rollbacks and skip reviews.
